Ironvane Supply recovered $180k of abandoned cart revenue in 90 days.

A Magento B2B/B2C hybrid with mixed LTL and free-shipping carts that had been quietly mispricing freight for two years. We upgraded the platform, fixed the shipping logic, activated abandoned cart automation, and ran a Clarity CRO audit on top.

The brief.

The client's site had a quiet bug: any cart that mixed an LTL-eligible product with a free-shipping SKU was charging the customer the full LTL freight on the free item too. Nobody had caught it because the support team had been manually issuing refunds for two years.

We were brought in for a Magento platform upgrade. While we were in there, we found the shipping bug, the SyncSmart sync that was dropping orders silently, and an abandoned cart flow that had been disabled since the previous agency left. Three things, one engagement.

Triage

Two weeks of audit. Magento extension inventory, SyncSmart log analysis, shipping rule replay against 6 months of historical orders. Output: a prioritized bug list with revenue impact attached to each.

Platform upgrade

Magento upgrade in a staging environment, full regression test, B2B account export validated, cutover on a Sunday with the client on standby. Zero downtime.
03

Fix the leaks

Shipping logic rewritten as a custom module with explicit cart-composition rules. SyncSmart retry queue added. Abandoned cart flow activated in Klaviyo with three-touch sequence.

CRO

Microsoft Clarity audit on top 20 pages. PDP layout changes, checkout field reduction, B2B quote button repositioned. A/B tested over four weeks.
